While researching this chapter in September 2026 I looked for an independent survey of what AI consultants charge in Canada. There does not appear to be one. Every published rate card found was written by a firm that sells AI consulting, which makes those figures marketing material rather than research, however precise the tables look.
Quoting them would give you a number with the appearance of authority and no basis behind it, and you would reasonably treat it as a benchmark when negotiating. So this page states no market rate. The two lines that decide whether a business case is honest are checking in the first month and ongoing verification. A proposal showing a task dropping from four hours to zero is describing something that does not happen. It drops to four hours of doing plus some amount of checking, and that residual is what separates a real saving from a projected one.
A payback calculation you can do on paper

Step one is where most business cases quietly fail. Without a measured before, every later number is opinion, and the project becomes unarguable in both directions: you cannot prove it worked and nobody can prove it did not. Twenty minutes with a stopwatch before you start is the cheapest insurance available.
The saving that never becomes money
Here is the part most business cases skip. Two hours saved per week across five people is ten hours, and ten hours is not a payroll reduction in a company of thirty. Nobody leaves. The wage bill is identical. On the profit and loss statement, nothing has changed at all.
What you bought was capacity, and capacity only becomes value if it goes somewhere you can name in advance: more jobs quoted per week, faster response to inbound enquiries, a service you could not staff before. Decide where the hours will go before the project starts. If the honest answer is that people will simply be less busy, that may still be worth buying for retention reasons, but it will not appear in the accounts and you should not promise the owner that it will.
This is a large part of why MIT found 95 percent of generative AI pilots showed no measurable profit impact. Some of those pilots genuinely saved time. The time went nowhere in particular, so no financial result appeared, and at the next review the project could not justify itself.
