The AI Marketing Playbook for SMBs.
By José Cabal ·
Six chapters. One system for running AI-powered marketing in a 5 to 50 person business. Read it start to finish and you have a solid plan. Read one chapter and you have an answer to the question you came with.
chapters covering AI marketing from start to finish, from how you're positioned to seeing what your money brought in.
employees is the target band. Below that, founder-led DIY is fine. Above that, you need a full team plus this system.
invented price tags, hallucinated stats, or vendor-paid takes. Sources at the bottom of every chapter.
Who this is for.
If one of these three sounds like your week, the playbook will save you the next quarter.
Founder-led SMB
You wear the marketing hat on top of running the business. You need a system that runs in the background, not another tab to manage.
Lean in-house team
One or two marketers covering everything. AI lets them get much more done without forcing you to hire a junior who leaves in 18 months.
Outgrowing the agency
Three years of monthly fees, slide decks full of numbers that look good but don't pay the bills, and sales that never quite showed up. You need to own the system, not just receive the work.
The six chapters.
Default reading order is top to bottom. Each chapter also stands on its own if you arrived from a search or an AI answer.
EXECUTION
The AI Content Engine
An end-to-end content production system that combines human editorial judgement with AI drafting, structured data, and AEO-ready formatting.
SEO, GEO, and AEO Together
How traditional SEO, Generative Engine Optimization, and Answer Engine Optimization stack into one workflow that ranks on Google and gets cited in ChatGPT, Perplexity, and AI Overviews.
Marketing Automation & AI Agents
What to automate first, what to leave alone, and how to deploy AI agents for lead routing, follow-up, content QA, and reporting. Without becoming a prompt jockey.
Common questions.
What is the AI Marketing Playbook?
+
The AI Marketing Playbook is a six-part guide for small and medium businesses that want to add AI to their marketing without wasting money on agency fees or tools they never use. It covers your plan, your content, getting found in both Google and AI answers (ChatGPT, Google AI, Perplexity), automation, AI helpers, and measuring results, in the order a 5 to 50 person company actually needs to do them.
Who is this playbook for?
+
Founders, owners, and small marketing teams at businesses between 5 and 50 people, usually $500K to $10M in revenue. The playbook assumes you have a real business with real customers. It is not a guide for brand-new startups with no revenue yet, for agencies, or for large companies with a 20-person marketing department.
Where should I start?
+
Start with Strategy. Deciding who your ideal customers are, how you're positioned, and the main topics you'll cover, all before you pick any tools, is what decides whether the rest of the playbook builds on itself or falls apart. Jumping straight to making content is the most common reason AI marketing efforts stall in month three.
Do I need every chapter?
+
Most teams need every chapter eventually, but in different orders. A business with solid basics and no AI presence yet should do Strategy, then getting found in Google and AI answers, then the Content System. A business already publishing every week should do Strategy, then the Content System, then Measurement. The order in the sidebar is the default, not a rule.
How long does it take to implement?
+
The behind-the-scenes work that keeps your site healthy and easy for both Google and AI tools to read takes days, not months. The content system and the results tracking build up over a 90-day stretch. Most clients start seeing real visitors arriving from AI answers within 60 to 90 days of getting the basics in place, as long as they publish content every week.
How is this different from a typical SEO guide?
+
Traditional SEO guides aim to rank higher on Google. This playbook aims to get your business named and linked across Google, ChatGPT, Perplexity, Claude, and Copilot, treating regular Google results as just one of several places customers find you. The behind-the-scenes work and AI-tool decisions in this playbook simply don't show up in standard SEO guides written before 2024.
Do I need to hire a marketing agency to follow this playbook?
+
No. The playbook is written so a founder or a small in-house team can implement most of it directly, using tools like HubSpot, Claude, or ChatGPT rather than agency retainers. Some businesses still choose to bring in a fractional CMO or consultant for the strategy chapter, since that part benefits most from outside judgment, but the execution chapters are built to run without one.
What if my business already has a marketing team in place?
+
Use the playbook as a gap check rather than a start-from-zero guide. Read the chapter on getting found in Google and AI answers first, since that is where most established teams have the biggest blind spot: their content ranks in Google but is invisible to ChatGPT and Perplexity because nobody has done the schema and passage work yet.
Does this playbook apply outside Vancouver or Canada?
+
Yes. The strategy, content, AI-visibility, and measurement chapters apply to any 5 to 50 person business regardless of location. A handful of examples reference Vancouver and BC because that is where José works day to day, but the underlying method (ICP, positioning, content pillars, GEO fundamentals) is not location-specific.
COMPANION GUIDE
Need more sales coming in first? Start with AI Lead Generation.
The AI Lead Generation guide for B2B covers who your ideal customers are, spotting buying interest, using AI to find prospects, replying fast to incoming leads, following up, predicting who will buy, and honestly tracking where your sales come from, the foundation this playbook sits on top of.
COMPANION GUIDE
Weighing AI across the whole business, not just marketing?
The AI for Business guide steps back from marketing and covers the decision itself: whether your business is ready, where AI pays off first by function, what it actually costs, a 90 day implementation plan, and the privacy rules that apply in Canada now that Bill C-27 has died.
