The problem

APDE operates seven schools in Guatemala built around single-gender education and a family-first culture. Enrollments were declining year over year. The competitive pressure came from international schools and secular private schools with bigger marketing budgets and a simpler story to tell. APDE's differentiation — focused learning environments, values-aligned culture, community relationships built over decades — was real and verifiable. The problem was that none of it was showing up in a way prospective families could find or act on. The brand story was buried. The digital funnel did not exist. APDE had been communicating primarily through traditional channels — parent word-of-mouth, church community networks, school fairs. These channels had always been enough. When a new generation of parents started researching schools online before attending a single open house, APDE was invisible at the moment it mattered most. The schools' actual differentiation — the culture, the academic outcomes, the safety of the environment — was not captured anywhere a prospective parent could find with a search.

What we did

The strategy centered on two things: give APDE a position that was true and that competitors could not replicate, then build the system to convert family interest into enrollment conversations. The brand story was rewritten around the actual value — not single-gender education as an ideology, but as a practical choice for families who want their children in a focused, distraction-reduced environment with a community of shared values. That framing does not require defending. It just requires clarity. The brand work included a full messaging hierarchy: the top-level positioning, the school-level value statements for each of the seven campuses, and the content themes that would carry the message across digital channels. HubSpot Marketing Hub gave the schools a unified enrollment funnel: interest captured on the site, leads nurtured by school level and geographic area, and conversion tracked through to admissions. Each school had its own lead pipeline in HubSpot, segmented by grade level and enrollment cycle. The inbound strategy pulled prospective families through content that answered their real questions about the environment and outcomes — not promotional copy, but genuine answers to the questions parents type into Google when they are evaluating schools for their children. KPI reporting made every part of the funnel visible to leadership for the first time: cost per inquiry, inquiry-to-tour conversion rate, tour-to-enrollment rate by campus.

The result

APDE halted the enrollment decline. The schools now own a position in the Guatemala education market that competing institutions cannot simply copy: it is built on community and culture, not budget. The HubSpot funnel tracks every prospective family from first contact through to enrollment, which means the admissions team spends time on the leads most likely to convert rather than following up with every inquiry manually. Leadership has real numbers behind the marketing budget for the first time — which campaigns are producing inquiries, which school locations have the most pipeline, and where the funnel is leaking. The reporting change alone changed how leadership made decisions. Before the engagement, marketing budget was allocated based on tradition and intuition. After, it was allocated based on which campaigns were generating inquiries and which campuses had the most pipeline gap to fill. The enrollment decline that had continued across three consecutive years stopped in the first enrollment cycle following the brand and funnel implementation. APDE did not out-spend the competition. It out-positioned them by articulating clearly what was already true about the schools — and making that story visible to families searching online.
